Starting Point

An independent boutique hotel, well-reviewed and increasingly popular, running a booking engine embedded in a website that had grown heavier every year — a new hero video here, another photo carousel there — without anyone measuring what that accumulation was doing to load time, especially on mobile, where the majority of last-minute and same-week bookings actually happen. The general manager's working theory for a recent soft month was "the OTAs are just taking more of our bookings lately" — a plausible-sounding explanation nobody had actually tested against the hotel's own site performance.

The Problem

The rebuild treated speed as a booking-engine feature, not a background technical task. Every accumulated heavy element — the autoplaying hero video, redundant image carousels, third-party widgets loaded on every page whether or not they were used — was audited and either removed, deferred, or replaced with a lighter equivalent, with images specifically re-compressed and properly sized rather than served at their original upload resolution. Core Web Vitals were treated as the actual measurement standard rather than a vague "feels faster": Largest Contentful Paint (how quickly the main content becomes visible), Cumulative Layout Shift (whether elements jump around as the page loads, a particular problem on the hotel's old image-heavy homepage), and Interaction to Next Paint (how quickly the booking widget responds once a guest starts using it) were each measured before and set as explicit targets for the rebuild, rather than relying on a general subjective sense that the new site "seemed snappier." The booking engine itself was moved higher in the page's load priority so it becomes interactive before decorative content finishes loading, since the booking widget — not the photography — is what actually converts a visit into a reservation. Images were moved onto a proper content delivery network with automatic format and size selection per device, rather than the same heavy files being served identically to a guest on a slow hotel wifi connection and one on a fast home broadband line. Mobile was treated as the primary design target rather than a scaled-down afterthought, given how much of this category's real booking volume happens there, and how directly each recovered second connects to bookings that would otherwise have gone to a commission-charging OTA instead.

With mobile hotel conversion typically running at roughly a third of desktop's (RoomStay) and Google's own research tying a 1-to-10-second load delay to a 123% higher bounce probability (Think with Google), closing even part of that speed gap is one of the more directly measurable ways a booking engine can recover reservations that were never lost to a bad rate or a bad room — only to a page that didn't finish loading before a guest moved on to book the same room somewhere else, at a real commission cost to the hotel every time that happened.

In hospitality, a slow mobile site doesn't just underperform quietly — it actively hands the booking to whichever competing site, OTA, or metasearch listing happened to load faster, in the same tab-switching moment a guest was already comparing options, and it does so at the specific expense of the commission-free direct booking the hotel wanted in the first place. Speed work also tends to be one of the more durable investments a hotel can make in its own site: unlike a rate promotion, a faster page keeps converting better long after the project itself is finished, against every OTA and metasearch competitor a guest happens to have open in another tab.
